Most outbound fails before the first email is sent — because the target list was too broad. The fix is an Ideal Customer Profile (ICP): a precise description of the companies and people most likely to buy. Get it right and every downstream step (list-building, messaging, qualification) gets easier.
Here's how to build one, with a template you can copy.
What an ICP actually is
An ICP describes your best-fit customer — not everyone who could buy, but the segment that buys fastest, stays longest, and refers others. It's about companies and roles, which makes it different from a buyer persona (an individual's motivations). You need both, but the ICP comes first because it defines who you even prospect.
Step 1: Mine your best existing customers
Don't invent your ICP — derive it. List your top 10–20 customers by revenue, retention and referrals, and look for what they share:
- Industry / vertical
- Company size (headcount or revenue)
- Location
- The trigger that made them buy (a pain, an event, a growth stage)
Patterns in your winners are your ICP. Patterns in your churned customers tell you who to exclude.
Step 2: Write it as one sharp sentence
Compress it until it's specific enough to filter a database:
"Owner-operated residential roofing contractors in the US Sun Belt, 5–50 staff, who are scaling and need to systematise operations."
If your sentence would return a million companies, it's too broad. Narrow beats broad every time in outbound.
Step 3: Add the buying committee
For each ICP company, name who to reach:
- Decision-maker — signs off (Owner, VP, Director)
- Champion — feels the pain, pushes internally
- Blocker — can say no (IT, Finance, Legal)
This becomes your title filter when you build the list.
Step 4: Turn it into filters
An ICP is only useful if it maps onto real search criteria: industry, company size, location, job title, and data signals (has verified email, has direct phone). That's the bridge from strategy to an actual lead list — see our step-by-step guide to building a B2B lead list.
The fill-in template
Copy this and complete it:
INDUSTRY: ____________________
COMPANY SIZE: ____ to ____ employees
LOCATION: ____________________
BUYING TRIGGER: ____________________
DECISION-MAKER: ____________________
CHAMPION: ____________________
DISQUALIFIERS: ____________________ (who to exclude)
Or generate it in seconds with AI
If you'd rather start from a draft, describe your business in a sentence and let AI do the first pass. The free LeadQuasar AI ICP Generator takes something like "we sell POS software to restaurants" and returns your target industries, the buyer titles to reach — and a live count of the matching verified contacts we already hold, so you instantly see how big the opportunity is. No signup.
Step 5: Treat it as a living document
Your first ICP is a hypothesis. After a sending cycle, look at which segment actually replied and converted, and tighten the profile. The teams that win outbound revisit their ICP every quarter, not once.
Frequently asked questions
What is an ideal customer profile (ICP)?
An ICP is a concise description of the company type — industry, size, location, and buying trigger — that gets the most value from your product and is most likely to buy. It defines who you prospect, so your outbound targets the right accounts instead of everyone.
How is an ICP different from a buyer persona?
An ICP describes the company (firmographics: industry, size, location). A buyer persona describes an individual at that company (their role, goals and objections). You use the ICP to pick target accounts, then personas to tailor the message to each person on the buying committee.
How do I create an ICP quickly?
Start from your best existing customers, find what they have in common (industry, size, location, trigger), and write it as one specific sentence. To skip the blank page, the free AI ICP Generator drafts one from a sentence about your business and shows how many matching leads exist.
How specific should an ICP be?
Specific enough that it meaningfully narrows the market. If your ICP still describes hundreds of thousands of companies, add constraints (a tighter size band, a sub-industry, a location, a trigger). A sharper ICP means higher reply rates and less wasted spend.
